What are the disadvantages of direct mail?

Direct mail has real downsides: cost, speed, waste, tracking, and effort. Here is an honest look at each one and what you can do to shrink it.

The main disadvantages of direct mail are cost per piece, slower timing than digital ads, some mail being thrown away unread, and harder tracking. Design, lists, and postal rules also take work. Most of these shrink when you mail a chosen audience, print a trackable code on every piece, and measure booked jobs instead of pieces.

Every channel has weak spots. Paid clicks can burn budget. Social posts vanish in a scroll. Direct mail has its own, and the businesses that win with mail are the ones that plan around them.

The short version

  • Cost: mail costs more per contact than email. Fix it by mailing fewer, better-chosen people.
  • Speed: printing and delivery take time. Fix it by planning ahead.
  • Waste: some mail gets tossed. Fix it by mailing people who know you or match your best customers.
  • Tracking: untracked mail is a guess. Fix it with a unique code per drop.
  • Work: design, lists, and postal rules take effort. Fix it with a full-service partner.
  • Fit: mail is wrong for some offers. Know when to skip it.

Is direct mail expensive?

Direct mail costs more per contact than email or a social post, because you pay for design, printing, postage, and a list. That's the trade for a physical piece that lands in someone's hands. The fix is to mail fewer people who are more likely to buy, and to judge cost per booked job, not cost per piece.

What to do about it:

  • Mail past customers and homes that match your best customers first.
  • Cut addresses outside your service area.
  • Track cost per booked job, then shift budget to what books.

Full-service custom direct mail from Gorilla Works runs as low as $0.78 a piece, under $1. For a full breakdown, read How much does direct mail cost for a home service business? or see pricing.

Is direct mail slow?

Yes, direct mail is slower than digital ads. Design, printing, and delivery take days, so you can't switch a campaign on at noon and see calls by one. That makes mail a poor fit for last-minute promotions and a strong fit for anything you can plan, like seasonal service, follow-ups, and steady neighborhood programs.

What to do about it:

  • Plan mail around your season, before demand peaks.
  • Approve designs and offers ahead of time so a drop can go out without delay.
  • Use digital ads for same-day needs and mail for the planned push.

Do people throw direct mail away?

Some do. The USPS Household Mail Survey found household members read 51% of advertising mail pieces in 2025, set aside 10% to read later, and discarded 39% unread. Mail from a business people already use does much better: 64% read, compared with 36% for businesses they don't use.

Some people also opt out. The FTC explains that registering with DMAchoice stops most, but not all, promotional mail. Respect those choices, and honor any request to stop.

What to do about it:

  • Mail your past customers. They read more of your mail.
  • Build new-customer lists from data, not whole zip codes. Gorilla Works builds them with AI from more than 200 data variables plus statistical modeling.
  • Make the card worth reading: one clear offer, a real photo, and your local proof.

Is direct mail hard to track?

Direct mail is hard to track only when you skip the tracking. Give every drop its own QR code, phone number, or offer code, and count booked jobs instead of pieces mailed. Some people keep the card and search your name later, so add a method that estimates that lift too.

What to do about it:

  • One tracking code per audience or offer.
  • Count calls, form fills, and booked jobs.
  • Use causal analytics to estimate lift simple tracking misses.

Why do marketers find direct mail hard to use?

Marketers find direct mail hard because the process has many steps. A 2017 USPS Office of Inspector General report listed the barriers marketers named: high cost, delivery speed and timing, a lack of easy design tools, mailing specifications, confusing rates and promotions, and difficulty working with the Postal Service.

What to do about it:

  • Hand the steps to one partner who handles strategy, list, design, print, and mail.
  • Get clear answers on what you own and what the partner owns.

Gorilla Works is a strategy and data partner, not a print shop. White-glove planning, the list, design, print, mail, and tracking come from one team. See our direct mail services.

When is direct mail not a good fit?

Direct mail is not a good fit when you have no clear offer, no one to answer the phone, or plans for a single drop with no follow-up. It also struggles for products with tiny margins, where the cost of a piece eats the profit. Fix those first, and mail becomes much easier to make work.

Skip or delay mail if:

  • You can't handle more calls this month.
  • You don't have an offer worth reading.
  • You won't track results.
  • You plan one drop and then quit.
